# A methodology that doesn’t just align organizations—it transforms them.

Total Alignment is a comprehensive system for aligning and integrating the efforts of every person in an organization toward a shared vision. When strategy, accountability, information, and culture all point in the same direction, the results are not incremental improvement. They are cultural transformation.

SYMPTOMS OF MISALIGNMENT

## The evidence for why alignment matters

28%

of managers and executives responsible for executing strategy can name three of their company’s top priorities. Clarity of strategy drops from the top team to just 22% among their direct reports.

*Source: MIT Sloan Management Review — Sull, Sull & Yoder (2018). Study of 124 organizations.*

Just 31%

of employees feel strongly connected to their organization’s mission or purpose.

*Source: Gallup, Global Indicator: Employee Engagement (May 2026).*

Only 29%

of workers in Mexico are engaged at work — and the figure is falling. 60% are not engaged. 10% are actively disengaged.

*Source: Gallup World Poll, three-year aggregate 2023–2025.*

Only 7%

of executives are confident they know exactly how the work of each team supports the company’s biggest goals.

*Source: Atlassian, The State of Teams 2025 (200 Fortune 1000 executives, SVP+).*

If your organization recognizes any of the following, misalignment is already at work.

## Common Symptoms of Misalignment

Vision without buy-in

Decisions are slow, results even slower

People don’t see their impact

Teams optimize for themselves, not the whole

Stated values and actual behaviors don’t match

Compensation rewards tenure, not contribution

Your best people leave first

Bad news doesn’t travel up

Short-term pressure overrides long-term health

Family dynamics override organizational logic

THE COST OF MISALIGNMENT

METHODOLOGY

## The cost of misalignment doesn’t appear on any financial report — but it’s embedded in every one.

Most CEOs already feel misalignment. The symptoms are familiar. But feeling a problem and quantifying it are two different things. When the cost is framed financially, it becomes a number the CEO can calculate in their own head. That is the moment a prospect stops browsing and starts thinking seriously about making a call.

## Where misalignment is hiding in your financials

01

#### Payroll waste

Payroll is the largest cost in most organizations. If a significant percentage of the workforce is not aligned to strategic priorities — not knowing the top three goals, not working toward the vision — that percentage of payroll is not generating strategic value. The MIT Sloan data puts that number at 72%+ of managers unable to name three company priorities. The CEO can do that math on their own organization.

02

#### Senior leadership time

Every hour a senior leader spends firefighting — solving problems that should have been caught at a lower level, making decisions that should have been made by empowered teams — is an hour not spent on strategy and the future of the company. In a misaligned organization, this is not the exception. It is the norm.

03

#### Talent loss

High performers self-select out of misaligned organizations. The cost of replacing them — recruiting, onboarding, lost institutional knowledge — is well-documented. In a misaligned organization, this loss is not an isolated event. It is structural and recurring.

04

#### Strategy execution failure

Organizations invest enormous resources in strategic planning. When those strategies are never fully executed — because accountability is unclear, priorities compete, or people don’t understand how their work connects — that entire investment is diluted or lost. The plan existed. The alignment to execute it did not.

The Solution

## What is Total Alignment?

Total Alignment is a proven methodology for aligning and integrating the efforts of every person in an organization toward a common vision — and for making that alignment last as a permanent culture, not a one-time initiative. Most organizations address misalignment symptom by symptom. Total Alignment works differently: it is a complete, integrated system where strategy, accountability, information, and culture all connect to the same north star. When those four elements move together, the results are not incremental. The organization genuinely transforms.

The system produces four defining outcomes:

01

**Shared commitment to the vision** : Everyone understands it and owns their part of it.

02

**Crystal-clear role clarity** : Every position knows what is required of it, measured by the right KPIs.

03

**People empowered to own their results** : Accountability is defined precisely, not shared vaguely.

04

**A culture without silos** : Everyone’s scorecard connects to the same vision, not to departmental success.

THE FOUR PILLARS

METHODOLOGY

## The Four Pillars of Total Alignment

Total Alignment is built on four interconnected pillars. Each one is necessary; none is sufficient on its own. Together, they create the conditions for an organization to operate in a sustained state of alignment.

Defining Individual Scorecards:

We guide your team to create aligned individual scorecards that seamlessly connect your strategic goals and budgeting to employee compensation.

Tracking Performance in the Scorecards:

We seamlessly integrate our TOPS software with your existing ERP to provide personalized dashboards that track individual performance and manage resources.

New Management Model to Improve Results

We empower your leaders with our twin review processes, aligning teams strategically and transforming traditional evaluations into continuous monthly coaching.

Project Management and Change Management

We partner our Total Alignment experts with your CEO-appointed project leader and steering group to ensure smooth change management and expedited implementation.

## The Four Pillars

01

#### Pillar 1 — Vision & Strategy

We begin at the foundation: mission, vision, and values — defined with precision, owned by the leadership team, and translated into pinpointed behaviors that make culture observable rather than aspirational. From there, we build an Alignment Map with a Vision Tree on the left (KPIs extracted directly from the vision itself) and a Strategy Tree on the right (strategies organized across business, support, and closing-gap branches). The result is a leadership team with genuine unity behind a direction that every person in the organization can see, measure, and act on.

02

#### Pillar 2 — Accountability

Every element of the Alignment Map is translated into a precise scorecard for every job position in the organization. Using a proprietary role-assignment system, we determine who is directly responsible for each result and who influences it — eliminating the ambiguity that lets accountability slip through the cracks. KPIs are standardized across roles, and performance evaluation is tied directly to the scorecard rather than to objectives negotiated between a boss and collaborator. For the first time, every performance conversation becomes a conversation about contribution to the vision.

03

#### Pillar 3 — Information

TOPS — The One Page Software — is our proprietary platform built entirely around the Total Alignment methodology. It gives every person in the organization a real-time view of their KPIs and results, connects to existing ERP systems to pull data automatically, and escalates performance exceptions to the right level for recognition or action. Leaders spend less time gathering information and more time on what actually moves the organization forward.

04

#### Pillar 4 — Culture

The management model that sustains alignment is built on two complementary processes. The Team Review shifts the purpose of team meetings: instead of status updates, the team works together to improve the leader’s scorecard using a disciplined problem-solving methodology. The Vertical Review is a structured one-on-one coaching process in which a boss helps each direct report develop their potential, align their behaviors with the organization’s values, and succeed on their scorecard. Practiced consistently, these two rhythms turn alignment from an initiative into the way the organization simply operates.

# How we work — and why it’s different

Most consulting firms are content consultants. They diagnose the problem, recommend a solution, and leave. We are different. We already have the solution — Total Alignment, built over forty years of field experience. Our value is in helping you implement it, and we do that by accompanying the client through every stage of the journey: from the first conversation about vision to the point where alignment has become the DNA of the organization. We are not outside advisors handing over a framework. We are in the room for the difficult conversations, at the table when resistance surfaces, and present until the results are real and self-sustaining.

Our approach

The Process

## Our Process

01

### 01 — Vision Alignment

We assess the current state of alignment, facilitate the mission, vision, and values process with your leadership team, and give you a concrete experience of how Total Alignment works in practice. This phase ends with a clear implementation strategy and a proposed scope, timeline, and investment.

02

### 02 — Infrastructure of Alignment

Together, we define the full scope of the engagement: timeline, resources, rollout sequence, and working cadence. The Alignment Map is built and the accountability structure is designed before implementation begins across the organization.

03

### 03 — Culture of Alignment

We build the infrastructure of alignment alongside your team: loading scorecards into TOPS, connecting the software to your existing systems, training leaders on the management model, and accompanying each team through the cultural shift that Total Alignment requires. This is not a handoff — we are present throughout.

04

### 04 — State of Alignment

Once the infrastructure is in place, we coach your leaders, reinforce the management disciplines, and support the organization as alignment transitions from a project into a permanent culture — the way the organization simply works.

## Our Process Has Four Systems

![icono-scorecard](https://www.infotrac.com/hubfs/icono-scorecard.png)

### Scorecard System

We define or review your organization’s KPIs, assign them to roles through our proprietary accountability framework, and build a scorecard for every job position — each with a direct line of sight to the vision. Every person knows what is expected of them and how their results contribute to the organization’s strategic direction.

![icono-tracking](https://www.infotrac.com/hubfs/icono-tracking.png)

### Tracking System

TOPS provides real-time visibility into performance at every level. Results escalate automatically based on exception, keeping leaders focused on what needs their attention. Performance history is maintained over time, making continuous improvement visible and alignment sustainable.

![icono-problem-solving](https://www.infotrac.com/hubfs/icono-problem-solving.png)

### Problem-Solving System

When performance gaps appear, this system guides teams through a disciplined process: identifying the precise problem, diagnosing root causes, and committing to concrete solutions with clear owners and due dates. Over time, it builds a culture of solutions — replacing the habit of explanation with the discipline of action.

![icono-management](https://www.infotrac.com/hubfs/icono-management.png)

### Management System

Comprised of the Team Review and Vertical Review — the twin processes that drive the culture pillar. Team Review is a future-focused team process in which the team works to improve the performance of the team leader’s scorecard. Vertical Review is a future-focused one-on-one coaching process in which a boss develops a direct report toward their full potential. The two processes reinforce each other and, practiced consistently, produce the management culture that alignment requires.
